When a service provider is in the business of selling computing resources – like bandwidth, processors and memory, and disk storage – it makes a lot of sense to also leverage the value of software products and systems which drive consumption of computing resources.  In short, they market and sell software that runs on the platform in order to get folks to buy the platform, no different from selling desktop and server software in order to sell the hardware to run it.  It’s just that these days the hardware and networking components are often referred to as the “platform” or maybe “the cloud”.

Let’s face it… cloud computing platforms are just no fun if there’s nothing to run on them, and a hard drive has little value when there isn’t anything stored on it.  Once there is something there – an application, data… something – then the part has actual value in terms of driving revenue.  This is the difficulty and the basis for confusing value propositions when it comes to offering and delivering services in the form of a hosting platform.  Once again: platforms are just no fun if there’s nothing to run on them.  Is the value is really about the applications, not the platform? Or is the value in the platform, because it’s necessary for running the applications?

The truth is that both are essential parts of the entire “solution”, and the value of how the solution is packaged and offered is purely up to the purchaser to determine in terms of applicability to the business.  When it comes to hosted application offerings for businesses, there isn’t a single one-size-fits-all approach that will work.  Sometimes people want to purchase from different vendors and put their own solutions together, and sometimes folks want turnkey delivery of whatever they need.  Even channel partners and value-added resellers are finding that, with diminishing margins and aggressive competition prevalent in the market, removing the time-consuming aspects of solution delivery becomes paramount to achieving some level of profitability on the work.

What this means is that providers are looking for ways to increase the overall value and usability of their solutions, and when it comes to platform services there are only two directions to look: automation to support self-service, and application software delivery to drive consumption and usage on the hosting platform.

So now we’re back to the applications again.  There’s no way to avoid them, but there’s no great way for platform companies to engage with them, either.  Working with business application software is sometimes complicated, often annoying, and can be exceptionally time-consuming and resource intensive. And there are few licensing models which make it really easy for hosts and ISVs (Independent Software Vendors) to work together.  Then, of course, there is the desire for exclusivity on one side or the other.

Software companies don’t generally want to select a single platform provider for their software for a very simple reason: they don’t want to limit their potential user base.  Now that Windows platform is available just about anywhere – on local computers, on mobile devices, from platform and infrastructure hosting providers – how does the ISV make a decision on a single delivery channel or model or provider?

Some lean towards working with hosting providers to create branded, point-deliveries of the application.  Too often, however, this approach removes the ability for customers to benefit from other applications or integrations, eliminating some of the value of the solution and certainly curtailing benefits for integrating partners of the ISV.

Host it themselves?  The last thing most software developers want is to be responsible for hosting and maintaining some other guys’ software products; they have enough to worry about with their own offerings.  If the solution is standalone, maybe this approach works.  But there are few solutions made for the desktop which don’t have some strange integration point with MS Office apps, Adobe reader, Internet browsers or other things prevalent on the user desktop.

There isn’t any proven or easy path for software developers, IT suppliers or small business customers looking to create mobility and managed subscription service around desktop and server applications, and there is likely never going to be a single story line that all will follow.  This is among the reasons for the popularity of the “hybrid” cloud approach and growing importance of managed application hosting and ISV-authorized delivery models.  Yet even key providers in those areas have a tough time really communicating what they do in a way that is meaningful to the buyer.  Are they selling a platform, applications, or both? Folks in the industry know the jargon and how to use it, and are often skilled at adjusting their language in order to obfuscate or confuse certain sticky issues regarding software licensing in the cloud and other similar aspects of hosting.  It’s no wonder that many customers remain confused as to what, exactly, they’re being asked to buy, and where the lines of flexibility and responsibility are drawn.

The applications justify the platform, and there are possibly multiple platform approaches to delivering the app. It is a confusing situation for business buyers of IT as well as for their resellers and suppliers, and the increasing number of options for how businesses approach purchasing and using information technology makes it unlikely that the process will become as simple as some suggest.

For as long as there has been high technology use in business, there has been a struggle between the enterprise CFO and CIO for the power to make IT purchase decisions.   It isn’t rocket science… the reasons for the challenge are fairly straightforward.  The CFO wants to know what the expected return on the investment will be.  The CIO, on the other hand, recognizes that there is rarely a straight line to be drawn between IT expenditures and near-term positive business outcomes.  Sometimes it takes a while to fully realize the benefits of an IT project… and sometimes it’s necessary to spend the money just to maintain status quo.

While there may be indicators that the CFO’s influence in the enterprise is extending into areas where the CIO traditionally ruled (due – at least in part – to SaaS and the Cloud) there are also indicators that the role of the CIO is evolving rather than losing relevance.

A survey performed in 2011 by Gartner and Financial Executives International revealed a number of interesting results which indicated that the balance of IT procurement power was shifting within the enterprise.  344 senior financial executives were surveyed, and they revealed that:

  • in 45% of organizations, the CFO makes or leads IT investment strategy
  • about 75% of surveyed CFOs said they have little confidence in their own IT departments

A CFO.com article on the subject also mentioned a KPMG study from April 2011, in which it was reported that “73% of CFOs identified IT as the greatest risk to finance meeting its objectives”.

With the emergence of “cloud” computing solutions and the plethora of application and service options now available to businesses, some businesses have concluded that “the CFO is better equipped for the cloud world”.  The belief is that the CFO is more attuned to the processes of vendor management and contract term and condition negotiations, which are primary areas of focus when looking to obtain outsourced IT and application services.  The process of comparing pricing and service level agreements is more of a business process than a technology process, placing it squarely in the realm of the CFO.

The real issue here isn’t a struggle for power and influence; it’s a change in business priorities fueled by changes in technology and service models.  IT and the role of the CIO must focus on innovation and improvement of processes and profitability through efficiencies gained with technology, not on defragging hard drives and running software updates.  Brocade.com discusses this evolution of roles and focus with enterprise CIOs and CFOs in the release entitled The CIO Is Dead. Who understands better than the internal IT department the time-consuming and frustrating nature of maintaining user environments and applications?  Who in the organization has the technical understanding, coupled with a direct business understanding, sufficient to explore new ways of approaching various process or workflow problems? I think most business IT managers would agree that addressing issues that have a potential to radically improve the way a business operates is much more challenging and interesting than selecting the right make and model of server.

It is surprising that, even in this world of Internet marketing and online commerce, many businesses are operating at levels far below their potential.  Reliant upon people rather than information and process, these businesses are weighted down by their legacy approach to getting things done.  They throw money and personnel at the problem, adding more “fat” to the business and making sustainability just that much harder to achieve.  The right approach, and the mantra of all manufacturers and distributors, should be to work “lean and mean”, applying technology and business principles which support agility and improved process efficiency.

The center of lean business is in operations, and includes all aspects of the “order” processing and support systems.  From the point where an order is sought, to the point of order entry, and through to delivery and service – all aspects of the operation must be addressed for the business to achieve maximum success.  Innovating in operational areas, such as in order management and distribution, can help the business rise above others in the market and create a significant competitive advantage.

What becomes challenging for many businesses is the fact that years of working in established “silos” often makes it difficult to introduce the cross-functionality necessary to support lean operations.  It is not sufficient to simply suggest that the organization work collaboratively to streamline processes from order through to service and support.  Work groups and team members must work together and adapt to delivering process improvements, following through with the actions necessary to turn the philosophy into bottom line results.  Good support is required to keep customers, and a good product is necessary to support increased sales.  No aspect of the operation stands alone, so each is necessary to participate in making end-to-end improvement.  Additionally, back-office processes must be aligned to work collaboratively where required, supporting efficient operations rather than creating unnecessary bottlenecks or delays.

The key to developing a lean and mean, high performance operation is applying the technology and principles which translate into improved profitability and customer retention.  In many cases, the same solutions which create customer “self-help” capabilities are also solutions which can address similar needs for internal business users. Ultimately, the goals are elimination of redundant or error-prone processes, establishing the sharing and secure collaboration of information throughout the organization, implementing integrated systems which allow users to efficiently perform their particular tasks, and working cooperatively with others in the supply chain to maximize the real-time capability and efficiency.

Rather than continuing to utilize basic record keeping solutions, or accounting products which aren’t prepared to address the specific operational aspects of the business, owners and managers should be looking to the tools and solutions which will help them develop the framework to support improving operational performance, turning people knowledge into sustainable business profitability.

A recent article on CIO.com reports that, for only the second time in more than two years, “the corporate-cash indicator from the Association for Financial Professionals shows more finance executives (28%) anticipate cutting their cash hoard in the first quarter than are planning to add to it (23%).”

Even more interesting from the article is what businesses ARE doing with their cash.

Although some are spending on acquisitions, more are paying down debt, buying back shares, and issuing dividends, according to Jim Kaitz, the AFP’s president and CEO. Although that suggests companies aren’t reinvesting in their businesses much, those activities are still better than keeping money in low-return cash-investment vehicles.

Okay, so it is expected that more businesses will utilize that “cash hoard” (if they have one) to pay down debt or issue dividends.  But it doesn’t seem that actually paying the bills on time is one of the things businesses are doing with all that cash.  Rather, the “new normal” when it comes to managing accounts payable is to extend that payment out as far as possible, letting the supplier carry the freight so businesses don’t have to dip into that cash pile to cover costs.

Yet another article on CIO.com, entitled When Your Big Customer Wants to Pay Late, discusses the reality that many companies are extending their trade payables to new lengths, allowing them to keep the money for other uses – essentially using their suppliers for short-term financing.  Viewed as a strategy for building cash reserves, it’s also a strategy which burdens smaller companies who aren’t in a position to carry their larger customers but feel they don’t have the power to negotiate otherwise.

Extending payables may be a way to preserve cash flow, but it isn’t really a cost-cutting measure and could even eliminate some cost benefits.  For example, a supplier may offer a discount for prepayment, and businesses looking to reduce operational costs could benefit from taking advantage of these types of discounts.  In other cases, extending payables could make the business subject to interest or late charges, resulting in either a larger bill or in time spent negotiating the charges down.

While large businesses may be building their cash reserves, or simply preserving them for reducing debt or other uses, smaller businesses should also look at the steps they can take to preserve their own cash flow – whether it is through stronger collection terms and policies, by strategically working with the client to get the payments, or by extending their own payables.

When cash is tight, every business along the supply chain wants to find ways to keep the money in their grip as long as possible.

When a business owner hears the term “expense management”, they immediately get a vision of traveling employees with piles of receipts and vouchers to be organized, accounted, and possibly reimbursed for.  The image is fleeting, gone out of mind with no lingering thought, because this business owner does not have personnel who travel frequently, and does not have to deal with volumes of expense reports from employees.  Expense management solutions aren’t anything this business owner is looking for.

Yet, what does happen every day is that equipment, materials, supplies, and services must be purchased to keep the business operation going.  Calls are made to vendors, price quotes are developed, and purchase requests are typed up in Excel spreadsheets and piled on the owner’s desk for approval.  The business owner rifles through the various requests, and brings in the bookkeeper to help work through the decision of which items to authorize based on current cash availability.  Because the availability of working capital changes frequently with billings being sent out and receipts being deposited daily, the owner and the bookkeeper spend much of their time together figuring out which purchases to make and when.  It is a continual and ongoing process, taking a lot of time and attention away from other important business matters.

Too often, thoughts of managing these efforts with more structure places the problem “in a box” and addresses only half of the issue – the purchase.  While managing materials requirements and predicting when parts or supplies will be needed is one side of the problem, factoring those purchasing plans in to the cash requirements of the business, and having a meaningful and effective way to monitor current cash, expected receipts and purchase requirements together is essential.  This ability requires that the payments management solution also address receivables in order to have the cash flow and availability information necessary.

Expense and purchase management processes generally involve three main steps: planning, tracking, and reporting.  As the process involves planning, it suggests a proactive rather than a reactive approach to cash management and purchasing activities.  By bringing together all of the critical data which describes “inflows and outflows”, the business owner has the information necessary to not only forecast (plan) cash requirements but to also understand the availability of working capital.  Knowing ahead of time that traditionally slow paying contracts aren’t factored into immediately available cash is important, and being able to make adjustments to purchase schedules based on availability of funds is essential.

Expense reporting may not be a big part of the business, but managing cash flow and purchasing goods and services is, even in the smallest of enterprises.  Make sure the business has the tools in place to help bring an additional level of intelligence to purchasing activities, and that those tools deliver the benefits of a structured (but not time-consuming) purchasing approvals and proactive cash flow management process.

For accounting and finance professionals, this is a highly valuable area of service you could be providing to your clients – helping to implement the tools and solutions which not only allow you to work in more depth with client businesses, but which deliver immediate visible and actionable benefit to the client.  This is just one of the ways accounting professionals can work closer with their clients, and the benefit is delivered each and every day (not just at tax time).

Businesses at all levels are realizing that new computing paradigms can ease the burdens of collecting and sharing information, yet most small companies need help in determining exactly how to approach this “enabling” of the business and systems.  While accountants are also experiencing dramatic change in how they do business, it makes sense for them to embrace the opportunity and recognize that enabling client systems will ultimately allow the accounting professional to work more closely and to deliver more tangible value to their client on an ongoing basis.  Online accounting approaches are no longer a fad but are the new reality supporting how many bookkeepers and accountants work with their business clients.  Extending access beyond accounting and bookkeeping systems, and incorporating support for operational and line-of-business solutions, is the next step which will bring the accountant closer to the client business, and position both to benefit from deeper collaboration and useful insight.
